Every CTO knows they should be on the cloud. Fewer know that the migration itself is where most of the cost overruns, downtime, and headaches happen. After doing this for multiple clients, we've seen the same mistakes repeatedly.

Mistake 1: Lift and Shift Without Re-Architecting

This is the most expensive mistake. You take your on-premise setup, replicate it exactly in the cloud, and pay cloud prices for on-premise architecture. The cloud isn't just someone else's server — it's a fundamentally different computing model. Services like managed databases, serverless functions, and edge computing exist for a reason. Use them.

Do this instead: Audit your services before migrating. Which ones can be replaced with managed services? Which ones need re-architecting? Which ones should just be containerised? The answer is different for every workload.

Mistake 2: Migrating Everything at Once

Big-bang migrations are high-risk, high-stress, and almost always result in extended downtime. When something goes wrong (and it will), you need to be able to roll back without affecting the entire platform.

Do this instead: Migrate in phases. Start with the least critical service. Validate, stabilise, then move to the next one. A phased approach might take longer, but it's dramatically safer.

Mistake 3: Ignoring Data Migration Complexity

Migrating the application is the easy part. Migrating the data — especially while the system is live — is where things get complicated. Database migrations, data format changes, and referential integrity across services are all potential landmines.

Do this instead: Plan data migration as a separate workstream. Use replication to keep old and new systems in sync during the transition. Test data integrity at every step.

Mistake 4: No Monitoring or Observability

You've migrated. Everything seems to work. But you have no dashboards, no alerting, no way to know if something's degrading. By the time you notice the problem, your customers have already noticed it too.

Do this instead: Set up monitoring before you migrate. Know your baseline metrics. Set alerts for anomalies. You should be able to tell within minutes if something's wrong.

Mistake 5: Underestimating Cost

Cloud costs are variable, not fixed. Without proper governance, costs can spiral. Unoptimised instances, unused resources, and data egress fees add up fast.

Do this instead: Set budget alerts. Review costs monthly. Right-size instances based on actual usage, not peak estimates. Consider reserved instances for predictable workloads.

Mistake 6: Doing It Without Expertise

Cloud migration is a specialised skill. If your team hasn't done it before, expect a steep learning curve — and costly mistakes along the way.

Do this instead: Bring in someone who's done it. The cost of an experienced migration partner is a fraction of the cost of getting it wrong.
